What it is
Three linked sheets. The intake form asks the four questions that decide whether a request is answerable: what decision it feeds, when the decision is made, what would change if the answer came back the other way, and who owns the data. The triage rubric scores the answers. The estimate worksheet converts a scoped request into a range of analyst-days.
Who it is for
Any team that receives more requests than it can serve and currently sorts them by who asked most recently. It is written for an internal analytics function, but the four intake questions transfer to almost any shared service.
How to use it
Send the intake form back, once, when a request arrives as a sentence. About a third of requests do not come back — which is the point, and is not a failure. Score what does come back at a standing weekly triage of no more than twenty minutes, and publish the queue so requesters can see where they sit.
Notes from the library
The estimate worksheet is the weakest sheet and we say so: the ranges reflect this team’s tooling and will be wrong for yours until you have calibrated against a dozen finished requests. The intake form is the piece worth copying first.
